The Ongoing Rhythm

Quarterly and Annual Sessions

Quarterly sessions are full-day meetings every 90 days where your leadership team reviews what got done, clears the issues underneath what did not, and sets the next quarter’s Rocks. Once a year that becomes a two-day annual to refresh the plan and work on the team itself. This is where EOS becomes a habit.

What happens in the room

Check-in

Personal and business best from the quarter, plus what is working and not working. It takes twenty minutes and sets the honesty level for the day.

Scorecard and Rock review

Done or not done. No partial credit, no storytelling. Anything incomplete becomes an issue, not an excuse.

Issues solving

The bulk of the day. We work the issues list with IDS — identify, discuss, solve — and take the top ones all the way to a decision with an owner and a date.

Next quarter’s Rocks

Set fresh, from the one-year plan, with a single owner each and enough debate that nobody leaves quietly doubting them.

Annual add-ons

The two-day annual adds team health work, a full review of the Accountability Chart, and rebuilding the three-year picture and one-year plan with real numbers.

Who should be in the room

Your leadership team, same seats, all day. Membership changes as the company grows — when a seat gets filled or split, the new leader joins the next session and we bring them up to speed on the tools.

How long it takes

One full day every 90 days, and two consecutive days once a year in place of a quarterly. Most teams work with us this way for a couple of years.

What comes next

Eventually, nothing — from us. When your team runs the tools and the meetings without help, we say so and step back. That is the finish line we are aiming at from day one.

Questions

About quarterly and annual sessions

What happens in a quarterly EOS session?

A full day reviewing the Scorecard and last quarter’s Rocks as done or not done, solving the biggest issues to a decision, and setting the next 90 days of priorities with clear owners.

How long do companies keep running quarterly sessions?

The quarterly rhythm is permanent; the facilitator is not. Teams typically work with an implementer for around two years, then run their own quarterlies and annuals with the tools they have learned.

What is the difference between a quarterly and an annual session?

A quarterly is one day focused on the next 90 days. The annual is two days: the same reset plus team health work and a rebuild of the three-year picture and one-year plan.
